11.5.1 Mechanism Dynamics and Contextual Variation

The mechanism chain provides a foundation for understanding how strategy emerges in template-free environments, but significant questions remain about how these mechanisms operate under different conditions. Comparative research is needed to examine how experimentation, stabilization, partial integration, and mediated feedback interact across different types of platform ecosystems, industry contexts, and organizational forms.
Do the mechanisms operate similarly in consumer-facing platforms (e.g., e-commerce, social media) and enterprise platforms (e.g., cloud infrastructure, B2B marketplaces)? How do they differ between winner-take-most ecosystems dominated by a single platform and more fragmented ecosystems with multiple competing platforms? What role do industry characteristics: regulatory intensity, capital requirements, and technological maturity play in shaping mechanism dynamics?
Longitudinal research is particularly crucial for understanding temporal dynamics. How do the relative importance and interaction patterns of different mechanisms change as firms mature, as ecosystems evolve, and as platform governance structures shift? Are there critical junctures at which mechanism configurations change qualitatively? Can firms anticipate and navigate these transitions, or are they largely path-dependent outcomes of accumulated prior adaptations?
Process studies that trace mechanism operation in real time would provide valuable insights. Such studies could examine how specific experiments stabilize, or fail to stabilize, how stabilized practices gradually integrate into broader organizational configurations, and how firms interpret and respond to mediated feedback. This work would benefit from methodological innovation, combining ethnographic observation with digital trace data, using real-time data collection to capture fast-moving processes, and employing computational methods to analyze large-scale patterns in mechanism operation.

What happens when understanding comes only after action has already begun?

Yet the conditions that once allowed organizations to rely on benchmarking, best practices, and proven strategic templates can no longer be taken for granted. Today, organizations increasingly face situations for which no clear roadmap exists. Established assumptions become less reliable, familiar reference points lose their clarity, and strategic decisions must be made before their consequences can be fully understood.

Strategy Without Templates explores how organizations learn, adapt, and navigate environments in which uncertainty is pervasive and established templates are absent or no longer sufficient. Instead of treating strategy as a process of prediction and planning, the book explores how strategic paths take shape through action, experimentation, adjustment, and learning.

A central insight in the book is that temporary solutions are often necessary. What begins as a practical response to an immediate challenge may gradually shape future possibilities in unexpected ways. Some solutions create new opportunities and sources of advantage. Others become constraints that are difficult to overcome.
